When entrepreneurs hire employees that are also entrepreneurial it causes two huge problems. The first problem is the creation of an unpleasant work environment for your team. The second is this can make your company an incubator for future competitors.
An organization’s culture is not something that can be directly managed and controlled. Culture is something that emerges from the very fabric of an organization as a consequence of the design of that organization.
Rather than directly tampering with the culture of an organization, when a cultural problem is identified, it should be recognized as a symptom of poor organizational design. To fix these issues, focus on the organization’s design and not culture change.
To fix its design, recognize what an organization is meant to do. Small organizations are meant to grow and larger organizations are meant to spin off free cash flow. If an organization is doing either of these, it becomes a healthy organization with a healthy culture.
A very common mistake is the failure to recognize a requirement for line management. This stems from a failure to recognize that the role of a line manager should be to enable an individual contributor to focus on their work, undistracted by everything around them.
As companies scale, they need to build out their management from the bottom up, instead of from the top down. Start with hiring line managers. You need to clearly specify the roles of your managers, without this line managers become less effective.
The goal of line managers is not to make sure everyone is busy all the time. The line manager is responsible for choking the release of work to maximize throughput, rather than efficiency. This allows individual contributors to be more responsive during sprints.

Takeaways: A common misconception about leadership is that you can’t be vulnerable at work. The new adage is “bring your whole self to work”. If you are putting on a front and wearing a mask, your leadership won’t be authentic and it won’t inspire others. The people that you are the closest with are the ones you can be the most honest with. It’s ok to share your emotions with those people at work and be honest with them about your feelings. As a leader, it’s ok to make a mistake. You don’t want to put on a front that you are perfect and demand perfection because then everyone will have to feel that way. Instead, focus on using mistakes as a learning opportunity and a way to grow. There are two types of people when it comes to having difficult conversations at work; those who are conflict avoiders and those who are like a bull in a china shop. You can’t just sweep your feelings under the rug because you’ll eventually burst and come across in a rude way. As a CEO, if you aren’t honest with your employees and avoid all conflict, then you aren’t doing anyone any favors. It’s important to take social cues from people such as them looking at their watch or their phone during a meeting. If this happens, there needs to be a conversation about why that person is doing that and get to the bottom of their feelings. In order to learn and grow, you want to surround yourself with people who are not like you and people who see the world differently from you. This will give you a fresh perspective on things and open your mind to other ways of thinking. Jeff shares why leaders need to focus on building other leaders, when entrepreneurs need to think about hiring, and what you need to do when everything’s going fine for your business. Takeaways: Being a leader is not about creating lots of followers and telling them what to do. Being a leader is really about creating other leaders. The best way to lead is to train, prepare, and develop leaders that can rise above you. Many business owners and CEOs have been trained in the task their company does and not in disciplines such as HR. For example, a former engineer running a software company. In these cases, you should hire those that are better than yourself in that area. Grow your network every day. Whenever you get the chance to talk with someone new and hear their story, assess their strengths and weaknesses. This way you’ll always have people in mind when you need to fill a position. Wearing seven hats in order to run your company “well” is going to lead to average performance. However, if you want to grow your company and scale up, you need to be looking to grow your team before you can actually afford to. Build your team in your head so that as soon as you can afford to pay someone to fill a role, you already know who you want to have in that seat. If you can’t afford a full-time person to fill a role, it’s better to hire a fractional person for that role than it is to have no one in that role. Eric shares what leadership is really all about, how to truly listen to others, and ways to avoid common listening distractions. Takeaways: Leadership is not about driving others toward your vision. True leadership is empowering others to discover their talents and using them to reach a shared vision. When building relationships as a leader, you need to listen and seek to understand what it means to be that person. Knowing that will inform whether you can work well together. When approaching a problem, it’s crucial for you to recognize what is not going to work while simultaneously not pretending to know what will work. In order to truly understand another person and learn from them, we need to clear our minds of thoughts, goals, and most importantly biases so that we can ask questions absent of biases. Through this unbiased discovery, we can get everyone on the same team. People have a serious problem with listening. We only hear and process about 25% of what someone else says. This is because the human brain cannot multitask, especially when encountering the 6 types of listening distractions. The 3 biggest Listening Distractions are 1) What to say next, 2) Our goals in a conversation, and 3) Our biases toward the individual. When you can clear your mind of distractions, you can pick up on the breadcrumbs, the one word or phrase someone wants to hear while talking with you. You should try to pick out the breadcrumb but don’t assume you know what it is, let yourself discover more about it. These will also highlight areas where you need to be conscientious and self-aware when working with a team. Just because your child does things differently than you does not mean that they are doing it wrong or that you need to force them to do it their way. As entrepreneurs, you should be the most thrilled to see your child innovating and iterating their life. If you keep hearing that you are “too” this or that, it probably means that you’re in the wrong spot. Find an opportunity that allows you to tap into who you really are and what you already do naturally. Megan shares what it really means to be a compassionate leader, how to balance expectations with support, and the tradeoffs entrepreneurs during the hiring process. Takeaways: Being a compassionate leader does not mean that you have to abandon having expectations or act overly sympathetic and empathetic to the extent that you’ll accept anything. Leaders need to fix their relationships with themselves. While they may think that being extremely self-critical is how to grow, it actually keeps them paralyzed because they are fixated on their flaws and unable to take the risk they need to in order to grow. Effective, compassionate leaders balance high, yet flexible, expectations for their team with a high level of support they provide to them. Authoritarian leaders hold extremely high expectations but provide little to no support to their team members. Make sure there is room in your company’s culture for imperfection. This enables your team to make mistakes, take risks, be more willing to grow, and be more accountable for their actions. This is because they are not driven by the fear of losing their jobs. When setting expectations, a lot of the initial vision is lost in translation from the leader to the team. That’s why it’s vital to ensure expectations are clear, realistic, agreed upon by all, and that there is a way to check in on them. As entrepreneurs, part of the tradeoff you need to make when delegating something to your team is that they may not be able to do that task exactly the same or as well as could. Don’t get trapped by perfectionism, move on to solving bigger problems. If an issue arises with a client, you need to communicate with them and explain what the problem is and what you’re doing to fix it. Without hearing the real story from you, your client will make up reality in their head, which leads to bigger problems. A leader’s job is more than simply aggregating the opinions of others. Don’t just make yourself smarter, make your team smarter. You need to share your vision with your team at least once a month to keep them updated with your thoughts and ideas. A good practice is to have a regular cadence of meeting weekly or bi-weekly for an “Ask Me Anything” with the team. If you aren’t communicating your vision, you’re not leading, you’re managing. Don’t set a strategy for your business, set a strategic destination. A strategy tells people what to do and how to do it, whereas, a strategic destination tells autonomous, intelligent individuals where they have to be by a certain date. Strategic destination and victory condition are synonyms. They both outline the conditions that must be satisfied to consider an effort a success. A change to the victory conditions results in changes to the approach of how to satisfy that condition. If you have your own business, don’t measure the business with a 12-month year. Instead, look at the business through the broader lens of a 36-month year. This longer timeframe gives you more breathing room A financial milestone is not a victory condition. Nothing will cripple your business more than a financial target. The financial target should never be the goal, it should always be the reward for reaching the goal. Takeaways: When entrepreneurs hire employees that are also entrepreneurial it causes two huge problems. The first problem is the creation of an unpleasant work environment for your team. The second is this can make your company an incubator for future competitors. An organization’s culture is not something that can be directly managed and controlled. Culture is something that emerges from the very fabric of an organization as a consequence of the design of that organization. Rather than directly tampering with the culture of an organization, when a cultural problem is identified, it should be recognized as a symptom of poor organizational design. To fix these issues, focus on the organization’s design and not culture change. To fix its design, recognize what an organization is meant to do. Small organizations are meant to grow and larger organizations are meant to spin off free cash flow. If an organization is doing either of these, it becomes a healthy organization with a healthy culture. A very common mistake is the failure to recognize a requirement for line management. This stems from a failure to recognize that the role of a line manager should be to enable an individual contributor to focus on their work, undistracted by everything around them. As companies scale, they need to build out their management from the bottom up, instead of from the top down. Start with hiring line managers. You need to clearly specify the roles of your managers, without this line managers become less effective. The goal of line managers is not to make sure everyone is busy all the time. The line manager is responsible for choking the release of work to maximize throughput, rather than efficiency. This allows individual contributors to be more responsive during sprints. The job of managers is not to fix the problems that cause the gaps in an individual’s performance, rather it is to listen, understand what is going on, and provide them with the tools and systems they need to solve the problem themselves. Monitoring a team’s PPG allows managers to find the root cause of a problem and then apply the appropriate solution to solve it. When discussing projects and new ideas, managers need to have a deadline in mind so that their employees can prioritize appropriately without getting overwhelmed. When decisions need to be made and the outcome isn’t important to the manager, they need to empower their employees to make that decision themselves without involving the manager. You don’t have the know the answer, you have to find the answer and the best way to do that is to go to the source and ask. In that same train of thought, you don’t need to have a title in order to be a leader. Providing your team with great leadership is not easy and it can take a while for business leaders to realize that. While leadership positions may come with a few perks, the important part is the responsibility that comes with those roles. Developing your team members into leaders requires you to have a firm belief in yourself and the vision you are setting out to achieve. Partnerships are complicated, but if you have a big vision, you can go farther with a team than you can by yourself. The four stages of team development are Forming, Storming, Norming, and Performing. The process is not always smooth, but completing it can bear bountiful fruits. However, when it’s time to make the final decision, you need to make sure that everyone is aligned. Steve and Javier shared how to become a great leader for your team, why you don’t need to toot your own horn, and why listening is a critical component of leadership. Takeaways: When someone gets promoted, they often think they are more important than other employees. While they do have more responsibilities in their leadership role, they are no more or less important than anyone else in the organization. As a leader, you need to recognize that you’re in a position where you can help your people succeed and that their success leads to your success. When someone new is put into a leadership role, there is an incorrect assumption that because they are in charge they know everything. Leaders need to consider how to properly show their gratitude to the people working around them in ways that they will really appreciate. In some cases, this could be as simple as talking to someone about the job they did and genuinely thanking them. If you are trying to make a decision, talk to the frontline employees that are involved in the execution of it. You will gain a better perspective and they will feel valued Before you can begin leading, you need to listen. You and your team are working toward a common goal and you can’t achieve your goal if everyone does not understand what that goal is first. Listening is a crucial part of communicating as a leader. A transparent workplace without secrets alleviates the pressure from clashing egos, reduces the duplication of effort, and allows people to do their job without micromanagement because of the trust and respect that gets built. Pramod Raheja is the CEO & Co-Founder of Airgility, Inc. Pramod shares why you need to build up your leadership skills, how to get the most from professional networks, and whether you should execute your idea or seek funding for it first. Takeaways: As you build your team, you won’t be a great leader just because you founded the company, you need to spend a significant amount of time honing your leadership skills. It takes intentional effort to learn how to be a great leader. There are so many great resources for leaders to learn from on the internet, but what provides the most impact is connecting with other Founder CEOs and taking part in experience shares. There are lots of professional networks available for new entrepreneurs to join in order to meet fellow entrepreneurs and grow their peer network. As the relationships with other members grow, people share deeper experiences and greater knowledge. If you have a great culture, that can be what set you apart for potential employees when competing in the hiring process with larger companies that can offer more attractive compensation packages. Raising capital is hard but you need to be able to take objections well, learn from them, and keep moving. Handling the rejection is made easier when you truly believe in what you’re doing. Avoid waiting until you have funding to start executing on your idea. It’s much more effective if you build a prototype that you can use with test customers to prove the demand and product market fit and then look for financing. Early on, it can be very helpful to hire lots of freelancers for help on certain projects, however, they should not be your answer to everything because there are definitely some roles that you should keep in-house.
